The RevOps Playbook: Using Intent Data to Align Sales and Marketing

The RevOps Playbook: Using Intent Data to Align Sales and Marketing

Marketing is generating thousands of leads, yet Sales claims none of them are ready to buy. This is the classic Revenue Operations (RevOps) bottleneck. The solution isn't to buy another generic data platform; the solution is to treat your go-to-market motion like a product. By intercepting high-value intent signals (like new leases or executive hires) and operationalizing them into dynamic sales territories, you can bridge the gap between Sales and Marketing to drive predictable, efficient growth.

1. Establish the Go-To-Market Foundation

"Quality data in, quality data out." Before layering on AI or complex automations, you must build the go-to-market (GTM) infrastructure across strategy, process, technology, and data.

The Internal Alignment Script: "We need a single source of truth. Moving forward, marketing's 'MQL' must exactly match the criteria sales uses for an 'Active Opportunity'. If it doesn't meet the firmographic threshold, it doesn't get passed."

A modern GTM stack consists of four core components:

  • System of Record: CRM or Data Warehouse (e.g., Salesforce).
  • Enrichment Engine: Data providers to build context (e.g., LeadDeed).
  • Execution Platform: Where the action takes place (e.g., Outreach).
  • Analytics: To record activity and measure success.

2. Capture and Classify Custom Intent Signals

Not all signals are created equal. Organizations must evolve from generic static lists (like company size) to dynamic composite signal scores.

While "Job Changers" is a proven signal, true competitive edge comes from custom signals unique to your business. For example, intercepting a business the moment they file a commercial build-out permit or when their SaaS stack adds a specific integration.

The Golden Rule of Intent: "Do not reach out immediately just because a single signal fires. Keep intent at the top of the funnel to measure an account's 'heat score.' Wait for the composite score to peak before executing the outbound play."

3. Action Intent Through Dynamic Territory Planning

Territory planning translates strategy into execution by aligning the right accounts to the right reps.

Instead of slicing solely by geography, use your composite intent and ICP scores to build Equal Potential Territories.

  1. Stack rank accounts based on their likelihood to convert.
  2. "Snake" assign accounts to reps so that every rep gets an equal distribution of high-tier intent accounts.
  3. Run GTM plays in 2-week agile sprints. Treat outbound campaigns like software development.

4. Enhance with AI and Agentic Workflows

Once the foundation is rock solid, introduce AI to scale operations without sacrificing quality.

  • Automated Research: Use LLMs to summarize earnings calls, detect hiring surges, and prepare pre-call briefs.
  • Inbound Lead Routing: Automate the qualification and enrichment of inbound leads to reduce speed-to-lead to seconds.
  • Deal Risk Monitoring: Use AI to scan active opportunities for multi-threading gaps (e.g., no Economic Buyer identified) and alert managers for coaching moments.
